Commercial Awareness on Projects: Protecting Margin from Day One

Practical commercial habits for project managers and engineers on UK engineering and construction projects — from contract terms to variations and cash flow.

Why commercial awareness matters

Most projects don't lose money in one big event. Margin leaks away through unrecorded changes, late applications, idle labour and work done without instruction. Commercial awareness simply means everyone on the project understands how their decisions affect cost, revenue and risk.

Know your contract

Read the scope, payment terms, notice periods and change provisions before work starts. Under many standard forms, missing a notification deadline can cost you the right to be paid for a change — so make sure the site team knows the key dates, not just the commercial team.

Capture every change

Record instructions in writing, log them the same day, and price them before the work is done wherever possible. A simple change register with status, value and approval date keeps variations visible and stops them being forgotten at final account.

Watch cost to complete, not just cost to date

Spend against budget only tells you what has happened. A regular forecast to complete shows where the project will finish — giving you time to act while there's still room to recover margin.

Protect cash flow

Submit applications on time, with clear supporting evidence. Track what's been applied for, certified and paid. Profitable projects can still cause problems if cash arrives months after costs are incurred.

Build it into the routine

A short weekly commercial review — changes, forecast, risks and cash — keeps commercial thinking part of normal project delivery. Our Project Controls Health Check can show where your current process has gaps.
